The 7 Biggest Mistakes New Managers Make and How to Avoid Them

In my work coaching managers, I've found there are certain mistakes they are all likely to make early in their careers. These blunders can set you back as you take your first steps on this exciting new phase of your career, and I don't want that to happen to you.

The Manager's Journey

The Schedule

The Manager's Journey is a 12-month grand adventure that will take you from nervous rookie manager to confident professional. It's divided into 12 monthly Stages, each focusing on a subject you must master if you're to be a successful manager.

Each stage begins with an audio session on the subject for the month. Here's what you get for each stage:

An MP3 recording of an audio session I originally conducted as a live teleseminar for corporate clients. You can listen right away online or, if you prefer, you can download the MP3 and load it into your IPod for listening at your convenience. Listen as often as you want, so you won't miss a single one of the important, practical ideas you can use right away in your job.

A transcript of the entire session so that you can read as well as listen. Use this to supplement your listening and highlight the points you want to remember.

A self-assessment to help you understand where your skills stand for each Stage subject (there's no self-assessment for Stage 1). I recommend you take the self-assessment both at the beginning and end of each Stage, which will help you not only gauge your progress but also highlight areas you still need to work on.

Once a week for the four weeks of each Stage, you get an e-mail with a link to an article I've written on the Stage subject. These articles are short and punchy, giving you insights into specific aspects of the topic, and extra action ideas for you to try.

This schedule gives you enough time to listen and absorb the material, have it reinforced throughout the Stage and - most important - put it into practice in your job. You also have access to me through a special e-mail address for Travelers on The Manager's Journey, so you can ask and get answers to your questions about your personal managerial issues and challenges.

The Itinerary

Before setting off on any journey, you want to know where you'll go and what you'll see, right? So here's where we'll travel together on The Manager's Journey:

  • Stage One - The Manager's Mindset: what it is, why it's different and why it's essential that you have it.
  • Stage Two - Organizing your time and your space, and how the two are connected. Even though you've managed your time in the past, you have to do it differently now that you're a manager.
  • Stage Three - The dynamic duo: delegation and empowerment. As a manager, you must learn the art of delegation or you will simply burn out because you are trying to do everything yourself. By delegating wisely, you'll also be developing empowered team players - -it's a win/win.
  • Stage Four - Emotional Intelligence for managers. This is one of the most important Stages, as it helps you stay in control when everything threatens to spiral into chaos. Fascinating information leading to invaluable skills for management - and for life.
  • Stage Five - Meeting skills for managers. The time spent in meetings is a source of frustration to people at all levels in the workplace. In this Stage you'll learn not only to conduct your own meetings effectively and successfully, but also how to make the most of the time you must spend attending other people's meetings.
  • Stage Six - Managing a diverse group of people. Today's workforce is diverse in many ways: people of all age groups, male and female and from many cultural backgrounds. It can be a juggling act to manage all the sensibilities, and that's what you'll learn from this Stage.
  • Stage Seven - Presentation skills for managers. Like meetings, presentations are the cause of a great deal of anxiety as well as time consumption. This highly practical Stage will help you develop your skills, and learn to treat every presentation as an opportunity to shine.
  • Stage Eight - Project management skills. The audio session for this Stage features a guest expert with many years of experience in managing projects large and small. As a manager, you'll find your life can be a series of projects, so you need to have the knowledge and systems to manage them.
  • Stage Nine - Language skills that will help you manage projects and lead people. Leading people involves a great deal of personal interaction, and the way you communicate with them has a huge effect on your success or failure in this vital area. This Stage will give you many insights and techniques for using language to become the manager and leader you want to be.
  • Stage Ten - Coaching skills and managing difficult people. Great managers know how to coach their people to get the best out of them. Some people are just downright difficult, but we have to work with them. This Stage will focus on the skills you'll need to deal with both challenges.
  • Stage Eleven - Performance reviews: successfully negotiate your own review and conduct effective reviews for your people.
  • Stage Twelve - Managing your career: steps to take now and into the future to make your management career a long and illustrious one.

Why travel The Manager's Journey?

Becoming a manager for the first time can be downright scary! You want to prove yourself worthy of the promotion, but keeping everything flowing smoothly can be a challenge, to say the least.

*  Suddenly, you have people reporting to you, sometimes people who were formerly peers; establishing a new relationship is tricky, but you must get it right if you're to be successful.

*  Projects and processes you were only dimly aware of before now become part of your responsibilities.

*  And when things don't go well, you are the one responsible. You are the one who has to make sure the work is done with the resources you have.

Even if you're lucky enough to get some training, it's usually based on the actual work, projects and processes of your department. That's great as far as it goes, but what about those universal skills of management, those insights, skills and techniques that keep your department functioning smoothly and well? How do you learn those?

Well, that's what The Manager's Journey is all about. It's structured the way it is to allow you to fully absorb the material in each monthly stage and put it into practice on the job before moving on to the next subject. You simply can't expect to learn all this in a few days, or even weeks. Being appointed a manager is an event, but becoming a manager is a journey. When you look back after this twelve-month journey, you'll be amazed and delighted at the progress you've made from rookie manager to competent, confident professional.
